Finance transformation starts with the work finance should actually perform

Finance transformation is often framed as technology, although automation cannot resolve unclear ownership, redundant controls or reports that no decision uses. The starting question is what work finance should performand what managers, shared services, specialists or machines should ownto improve decisions, stewardship and efficiency.

Segment the work into transactions, reporting and control, planning, specialist expertise and decision support. Measure demand, cycle time, defects, manual touch, peak load and decision value. Separate mandatory requirements from inherited activity. The UK Finance Functional Standard similarly distinguishes finance operations, decision support, and reporting and control while covering planning, risk, performance and reporting.

Design the operating model around those flows. Standardize data and recurring transactions; place accountable ownership for policies and controls; deploy business partners where choices genuinely require financial judgment. Clarify which decisions finance supports and what evidence it will provide. Proximity without a defined decision role creates meetings rather than partnership.

Use technology after process and data decisions are clear. Automate stable rules, build exception handling and retain traceability. Shared definitions, master data and controls matter more than dashboard volume. Reconcile management views to governed financial records, and design human review around material judgment, uncertainty and unusual patternsnot every transaction.

Transition by service, with service levels and control evidence before retiring legacy work. Track close speed, forecast usefulness, control failure, cost-to-serve and decisions improved, alongside employee capacity released. Transformation succeeds when finance spends less effort producing and reconciling information and more effort turning economics into timely enterprise choices.
